Before Scaling Demand Gen Creative, Fix the Conversion Signal

Google says it has put more of the Demand Gen creative process into one workflow. Our view is that this can reduce production friction. The workflow does not decide which business result is worth scaling.

Before an eCommerce team adds more creative variants, it should define the desired outcome, verify the conversion signal, and decide which evidence will continue or stop the test.

What Google announced

In its 27 August 2026 Demand Gen update, Google said Multimodal Video Creation in Asset Studio is generally available. Google describes a workflow that can move from storyboarding to horizontal and vertical assets for Demand Gen inventory. It is also testing ways for YouTube viewers to start conversations with brands on messaging apps from Demand Gen ads.

That is the observed product update. Our interpretation is that putting these steps in one place can give teams more testing capacity.

Capacity is not the same as evidence of better performance. The announcement does not establish higher ROAS, better customer quality, stronger profit, or more new customers for a particular business.

More creative is leverage

Our view is that creative production is becoming easier to expand. The important question is what the advertising system is being asked to learn from.

If every purchase is treated equally, the platform may not know whether it acquired a first-time buyer or converted an existing customer. If a lead is counted before quality is known, the system can become efficient at finding more cheap leads that the sales team does not want. If platform-attributed revenue is treated as the complete business record, the team can optimize a dashboard without understanding the underlying commercial result.

In each case, additional creative gives the system more options. It does not repair the definition of success.

Four checks before increasing Demand Gen volume

1. Define the business outcome

Name the result the business actually needs. It may be a first purchase from a new customer, a qualified lead, or a sale that meets a margin threshold. A generic conversion count is not always an adequate definition.

2. Verify the conversion signal

Confirm that the relevant event fires once, carries the right value, and reaches the platform reliably. Check consent behavior, attribution settings, duplicate events, value logic, and the gap between platform reporting and the business record.

3. Return customer-quality evidence

Where the business requires it, separate new and returning customers. For lead generation, connect later qualification or sales outcomes to the evaluation. For retail, use the available business evidence to distinguish revenue volume from commercially valuable acquisition.

4. Decide how the test can fail

Set the continue, revise, and stop conditions before production expands. Asset volume is not a success metric. The decision should depend on customer and business quality within an appropriate observation window.

The order matters

Our recommended sequence is simple:

  1. Define the business result.
  2. Validate the conversion signal.
  3. Increase creative production.
  4. Judge the learning by customer and business quality.

AI can accelerate execution. It cannot decide what profitable growth means for a specific business.

If production is accelerating but learning quality is not, review your conversion tracking and attribution setup before adding more variants.
